20kb thumbs?? That's pretty far out there.

I use PSP7, and all of my thumbs are 3 - 5 kb at most, even with extra bells and whistles like "drop shadowing" or "buttonizing" effects, and I've always gotten compliments on my thumbnails and full-sized images. I keep my full-sized images to between 20 and 40 kb usually, except for certain specially sized images. (very rare).

One step in the process that many webmasters leave out is "Sharpening" the image after you size it down. When you click "resize" and take an image that is 640x480 and reduce it to 99x66, it imediately looks shitty, right? That's when you click "Sharpen" and sharpen up the image, then click "save as" and click "options", and set your compression level. I usually set my compression at 8 for thumbs, and 15 to 20 for compressing the full-sized images. Some graphics get as much as 30% compression, and they still look great.

i use image lab for full size pics, you get a side by side view of the compressed and uncompressed pics and you can keep compressing it till it looks crappy then take some compression back out and save it.
its nice to be able to see how much the compression changes the image before you save it.
