New TGP...why is my prod so f'ing low?

hello all

long time lurker --just built my first tgp and I'm looking for some advice.

it's been active for about 3 weeks. This is my first and only tgp so I'm in the unpleasant position of having to build trades/traffic from nothing

from reading other threads around here I understand you need good productivity in order to build trades -at least 200% 300%+ being ideal

I've got a decent layout (I think) and a generous skim to galleries (it figures out to 70%+) but my productivity from trades generally sucks ass

my overall productivity averages between 150 and 200

Traffic from yahoo and google search and toplists has been doing well (2-300%) and my noref/bookmarkers are strong too

BUT the majority of my trades are lucky to crack 100% and as a result they're croaking --and dragging down my prod as they go.

a few of my trades are fine --but the majority just won't produce

so... whats the problem? I've tried not to obsess over trades that die -sometimes a trade just don't work right? but I'm a small site and it's hard as hell to find those start up trades -most sites want 200+ a day and I just can't do it yet. so I'm clinging to what I've got.

My traffic is VERY low ~400 uniques a day -perhaps that's not enough to get a true picture of productivity? should I trim back my trades until I have a bigger base of traffic (right now I have 15 active trades - at one time I had 30)

I know there aren't any hard answers to this question -but any ideas would be appreciated.
