The bell hop gets 5 from from the manager. At this point there is 15 dollars, 10 for the room, 5 in the bell hops hand.
He then goes to the room and there are 3 men there.
10 dollars at the front counter.
He hand a dollar to each of the 3 men. That makes 11, 12 and 13.
Then 2 dollars in his pocket make 15.
The way the math works out you count the 12 twice.
Follow the money not the math.

Even simpler than that .. I just lied about the math, if you do it properly it works. You'd be surprised how many people that stumps though.
I used to use that when I interviewed people, many many educated people could not explain it.
